Participants

  • 10 Circle participants, full attendance across field days
  • Areas of interest: physical infrastructure for digital economy, merchant productivity, solar/energy, storage/merchandising, business intelligence, local ownership

Topics Discussed

1. Theme: What is missing from the businesses that are already here?

Key Points & Insights:

  • Kibuye (wholesale/retail market hub) + Kondele (dense corridor: shops, hardware, pharmacies, butcheries, salons, electronics, food) are highly active, but physical environment is uneven: permanent structures next to temporary stalls, open-air trading, informal extensions.

  • Strongest pattern: business has entered digital economy (M-Pesa widespread, smartphones, WhatsApp, mobile banking) while workspace remains analog (handwritten stock, manual counting, improvised storage, poor lighting, manual customer observation).

  • 6 recurring gaps found:

    1. Poor quality / inflexible physical workspace
    2. Insufficient storage and merchandising infrastructure
    3. Inadequate energy and lighting
    4. Weak operational visibility / business intelligence
    5. Reactive, fragmented security (padlocks, shutters, guards, isolated CCTV)
    6. Physical commercial space under-monetized (foot traffic not measured/monetized)
  • Digital hierarchy observed:

    1. Payment – widespread / 2. Communication – widespread / 3. Records – uneven / 4. Intelligence – limited / 5. Automated decisions – very limited
  • Core insight: Digitizing transactions is not the same as digitizing the business. Shops contain information without possessing intelligence.

2. The Infrastructure Stack

Proposed 7-layer view for future workspace:
Physical → Energy → Connectivity → Observation → Business data → Intelligence → Commercial network

Agreement: don’t deploy all layers day one. Build infrastructure that can accept layers over time. Software first identifies demand/value locations, physical follows data.

Existing shop → Intelligence → Media → Infrastructure → Network.

Winnable issues update

Winnable Issue #1 – DEFINED + EXECUTED:
Map 50 retail workspaces (25 Kibuye + 25 Kondele) and publish open Infrastructure Gap Report.

Actions taken outside Circle meeting:

  • Field audit: physical observation, workspace mapping, owner/operator discussions, digital/energy/security/commercial assessment across 6 dimensions per workspace
  • Covered wholesalers, retailers, produce, hardware, pharmacies, food, salons, electronics, clothing, workshops
  • Synthesized into 10-section Kibuye-Kondele 50 Open Infrastructure Gap Report
  • Photo documentation uploaded

Outcome:
Completed. Report published as open baseline for commercial infrastructure, digital intelligence and future deployment. Central conclusion: Kibuye/Kondele don’t need rebuild from scratch – existing businesses need better infrastructure around them to become more productive, observable, secure and connected.

Blockers faced:

  • Uneven site conditions across generations of infrastructure
  • Time to build trader trust in busy market hours

Planned follow-up, owners:

  • Publish cleaned dataset/sheets from 50 surveys – Data lead
  • Return 1-pagers to interviewed traders in Kibuye/Kondele – Field leads
  • Scope 5 opportunities into next winnable: 1) Merchant Intelligence 2) Intelligent Workspace (solar/battery/storage/security/connectivity/sensors) 3) Retail Media 4) Smart Storage 5) Commercial Infrastructure Network
  • Identify 2-3 pilot shops for progressive upgrade

What We Learned / To Improve / New Ideas

Worked well:

  • Action Session format vs sit-down meetup – 10/10 turnout, traders engaged because we came to them
  • Workspace-not-business lens: even profitable businesses showed poor infrastructure – strong validation

To improve:

  • Pre-print more consent half-sheets in Swahili/Dholuo for faster market entry
  • Pair photographers with note-takers to avoid re-visits
  • Shorter daily debriefs on Telegram/WhatsApp same night while observations fresh

New ideas / experiments:

  • Pilot 1-2 modular upgrades driven by data: solar + lighting + smart shelf in high-traffic shop, measure hours/revenue/security before/after
  • Turn high-traffic shops into measurable retail-media inventory with consent

Welcome to the forum, Duongja! For the next winnable issue, I’d push hard on your own idea of one pilot. One high-traffic shop, solar and lighting plus better storage, and measure hours, revenue and security before and after. That turns the report into a result the traders can see for themselves. Brilliant start!
